Digitization initiative at AMEHT: Development and implementation of a process and IT target vision

As a group-internal RU of ArcelorMittal, AMEHT is responsible for the logistical handling of both internal and external traffic. Together with AcceleRail, a future-proof IT target architecture was developed, including a roadmap, process adjustments, CRM/TMS implementation, and further concrete implementation steps. The digital transformation has begun – with clear direction and a partnership on equal footing.

Summary of AMEHT customer success story

  • AMEHT faced the challenge of making it’s IT landscape future-proof. Growth, efficiency, and digitization requirements made changes necessary, and redundant processes made daily work difficult.
  • AcceleRail implemented a multi-stage transformation program, analyzing existing processes and defining a target process model. This resulted in an integrated IT target vision including a roadmap.
  • Clear roles and responsibilities were established based on the IT target vision. Change management ensured employee acceptance, and technical and organizational challenges were resolved at an early stage.
  • The collaboration laid the foundation for a modular, step-by-step implementation. AMEHT benefited from strategic and operational support. The company received guidance during complex transformation phases and was able to strengthen its confidence in the digital future.
„We didn’t just want to digitize our processes – we wanted to think about them holistically, modernize them, become more effective, and make them future-proof. For that, we needed external expertise, but also a sparring partner on equal footing.”

Challenge: Making the IT-landscape future-proof

ArcelorMittal Eisenhüttenstadt Transport GmbH (AMEHT) is an integrated rail undertaking (RU) and operator of a service facility. It is also a wholly owned subsidiary of ArcelorMittal Eisenhüttenstadt GmbH. It provides transport and logistics services for both its parent company and external customers. These include shunting services, the transport of wagon groups and block trains on the main line, and the operation of the Ziltendorf marshalling yard.

Against the backdrop of complex requirements for growth, efficiency, and digitalization, AMEHT faced the challenge of strategically aligning its IT landscape for the future. Media breaks, multiple entries, and a lack of transparency made daily work in scheduling, operations, customer service, and controlling difficult. The core processes needed to be modernized and the opportunities offered by digitalization exploited.

Project approach

A multi-stage transformation program was set up in collaboration with AcceleRail. The focus was on analyzing the current processes, defining a target process model, and deriving an integrated IT target vision – including a clear roadmap for implementation.

As part of the project, not only were central operational processes in route traffic analyzed and redesigned, but related topics such as customer care, offer management, and service processes were also rethought. The introduction of a CRM and offer management system was an important building block for the development of structured key account management. At the same time, an implementation concept for a transport management system (TMS) was developed based on a fit-gap analysis. The system was configured and successfully introduced using this roadmap.

When selecting the right IT solutions, the focus was primarily on actual needs and their reflection in a requirements specification, for example for areas such as ECM/maintenance – an important prerequisite for finding the right solution on the market.

„AcceleRail not only took charge of the methodology and content, but also became a true navigator on the path to the goal – with a clear course, flexibility in the face of headwinds, and the ability to translate even complex issues into practical terms. Of particular importance here was the strategic vision, not only for the immediate projects, but also 3-5 years ahead, for example when it comes to the future digital support of our planning and scheduling processes.”

Results and Benefits of this cooperation

With the support of AcceleRail, a viable target vision for AMEHT’s future IT landscape was developed, including a coordinated roadmap, prioritized implementation steps, and concrete recommendations for action for the next stages. It was crucial that not only technological but also organizational aspects were considered: New roles, clear responsibilities, and targeted change management ensured that employees were able to actively support the transformation.

Challenges—such as resource bottlenecks or technological interface issues—were addressed early on and resolved pragmatically. This made it possible to successfully overcome obstacles on the path to a digital future.

With the adaptation of processes, the reorganization of customer management, the separation of planning and scheduling, the introduction of a transport management system, and the introduction of personnel scheduling software, several important steps toward the target vision have already been successfully implemented. The transformation journey is not yet complete – but with AcceleRail, AMEHT has an experienced partner at its side that guides the organization safely through complex terrain and provides guidance even in critical phases.

„Working with AcceleRail has always been a pleasure and has built a lot of trust within our company – in the project, in the digital future, and in our own ability to actively shape change. We look forward to the next steps together.“
